seven inspections

  1. Business value:Does it directly impact cost, turnaround, quality or customer experience?
  2. Degree of repetition:Do similar steps occur consistently on a weekly or daily basis?
  3. Input stability:Is the required information available, clearly versioned and readable?
  4. Rules can describe:Can the performer explain criteria, prohibitions, and exceptions?
  5. Risks can be controlled:Can errors be caught before release, and can there be rollback after failure?
  6. Samples are available:Are there adequate records of historical inputs, qualified outputs, and modifications?
  7. The results are acceptable:Can changes be compared using time, steps, accuracy, rework, or audit results?

How to rank candidate scenarios?

The seven items can be scored from 1 to 5 respectively, but the total score is not the only basis. Processes involving legal commitments, important prices, sensitive data, or irreversible releases should require less automation and more human review, even if the value is high.

priorityTypical characteristicsSuggestions
Priority pilotHigh frequency, clear rules, low risk, and historical samples.Select representative samples to build a small closed loop.
Organize firstThe value is high, but the information, rules or responsible person are unclear.Complete knowledge and process governance first.
Implement with cautionThe consequences of errors are high or require complex business judgment.It only assists analysis and retains strong manual control.
Not implemented yetLow frequency, constantly changing, and impossible to accept.Avoid taxing your system in order to use AI.

What should be recorded before piloting?

  • Manual steps and total time taken to complete a task;
  • Time waiting for information and review;
  • Common causes of rework and types of errors;
  • Qualified output examples and unqualified examples;
  • Judgments that must be confirmed manually;
  • How the exception is currently handled when it occurs.
Diagnosis can also result in "do not do"

If the preparation cost is higher than the expected benefits, or the risk cannot be controlled through human oversight, it is a valid conclusion not to implement it temporarily.

Next step

Choose a task with a higher score, limit the input range, output type and test period, complete a rollback pilot with real samples, and then decide whether to expand.
